We build & run ecommerce operations · AI agents · Oversight

We know where ecommerce operations leak time and money.

P11 builds and runs your store's operations, from new websites, Shopify builds and platform moves to the day-to-day back office. Trained AI agents are our edge, and we stay on to oversee them and the business: hours back every week, fewer margin leaks, no extra admin hire.

Operator + AI, not just automation. Built for ecommerce and subscription brands, and any small business with a busy back office.

01 · Integrations

Works with the stack you already run.

Nothing gets ripped out. Your agents connect through each platform's own integrations, apps and APIs, so the tools stay put and the work moves between them. These are the platforms we build on, connect and operate.

02 · Where the gaps are

The leaks are rarely where the dashboard says.

They hide in the hand-offs between your store, your suppliers, your 3PL and your inbox. These are the ones we see most often, and how each one gets closed.

  • POs and vendor chasing done by hand

Fix An agent drafts purchase orders and follow-ups, tracks invoices and receipts, and queues them for your approval.

  • Surprise stock-outs

Fix Scheduled inventory and shortage checks, plus vendors held to accurate counts.

  • Subscribers who must call to cancel

Fix Self-serve pause, skip and cancel, with payment plans and retention flows built in.

  • Tools that don't talk to each other

Fix The right systems, connected, so data moves without copy-and-paste.

  • Numbers nobody has time to pull

Fix Weekly sales and ad reporting, pulled together for you before the meeting starts.

  • Support questions that wait overnight

Fix A support chat agent that answers from your help center, day or night.

03 · What you save

Hours back. Leaks plugged. One person watching it all.

Every business is different, so we won't quote you numbers we haven't measured in yours. Here's where the savings come from, and a calculator so you can run the math on your own figures.

Hours back every week

The repetitive admin that quietly eats your team's week, handed to agents and checked by a person.

  • Purchase orders and vendor chasing
  • Invoice and receipt matching
  • Weekly sales, ad and KPI reporting
  • First-line support from your help center

Margin leaks plugged

The slow leaks that never show up as one big number, caught before they cost you.

  • Stock-outs flagged before they happen
  • Failed payments chased and retried
  • Subscription churn cut with self-serve pause, skip and retention flows
  • Ad spend that isn't earning its keep, called out weekly

One overseer, not another admin hire

Agents do the legwork. We oversee them and the operation on retainer, so you get senior operations judgment without adding a full-time admin role to payroll.

  • Agents handle the volume
  • An experienced operator handles the judgment calls
  • You handle the approvals, in a glance

Example estimate

What is the admin costing you?

Plug in your own numbers. The math is simple: hours per week × hourly cost × 52 weeks × the share an agent could take on.

Hours back a week7.5
Hours back a year390
Example annual value$13,650

Example only, not a quote or a guarantee. It's your inputs and simple arithmetic, and it doesn't count the margin leaks above. The ops audit tells you what's realistic for your business.

04 · What we build

We build it. Then we run it.

Not only AI agents. We build the store and the systems behind it, then keep them running day to day. Agents are our edge: they do the heavy lifting on the build, then take on the admin once you're live.

  • Built with agents

    Websites, built fast

Agents draft the copy, design and code; we make the calls and polish the details. You see a working site early and shape the real thing, not a mockup.

    • Brand sites, landing pages and launch pages
    • Fast, accessible and search-ready from day one
    • Your domain, your accounts, your site

This site was built the same way.

  • Shopify

    Shopify store setup & builds

New stores and rebuilds, set up the way an operator would run them, not just how they look on launch day.

    • Theme, products, collections and navigation
    • Checkout, payments, shipping and taxes
    • Apps, subscriptions and email, connected and tested
  • Migrations

    Moving to a new platform

Websites and stores moved to a new platform without losing what you've built: your customers, your subscribers and your search rankings.

    • Customers, order history and subscribers carried over
    • URL mapping and redirects to protect SEO
    • Planned cutover, tested on real orders
  • Fulfillment

    Fulfillment & 3PL setup

Getting orders out the door reliably, with inventory you can trust.

    • 3PL selection, onboarding and store integration
    • Inventory sync, shipping rules and returns
    • Vendors held to accurate counts

Then we run it. Every build can roll straight into day-to-day operations: trained agents on the admin, and the oversight retainer keeping an operator's eye on the numbers.

05 · How an agent plugs into your stack

One assistant, wired into the systems you already run.

An AI assistant connected to your email, store, accounting and inventory, trained on how your business works, and running routines on a schedule. Anything that spends money or speaks for you stops at a person first.

How an AI agent connects to your business systems Your email, store and subscriptions, inventory and 3PL, accounting, and support desk and ads all connect to a central AI agent trained on your business. Diagram: your email, store and subscriptions, inventory and 3PL, accounting, support desk and ads connect to one AI agent trained on your business. It handles reports, checks, matching and help-center answers automatically, and routes every payment and outgoing message to a person for approval.

Routines it runs

  • Purchase orders, invoice and receipt tracking, vendor follow-ups
  • Inventory and shortage checks before they become stock-outs
  • Weekly sales and ad reporting, pulled together for you
  • Support chat agents that answer from your help center, day or night
  • Team AI rollout: a shared workspace (e.g. Claude) with brand-voice prompts

You stay in control

A person approves every payment and outgoing message. The agent does the legwork, matching, drafting, chasing and checking, and lines things up so approving takes a glance, not an afternoon.

Our agent setups work because we've run these operations ourselves. We know which tasks eat your team's week, and which systems an agent has to plug into to take them over.

06 · Agent training

An agent is only as good as what it's taught.

Setup gets an agent connected. Training makes it useful. We teach the agent how your business runs, then teach your team how to run the agent.

  1. 01

    Your SOPs

Your checklists and standard operating procedures become the agent's playbook: what to check, when, and what "done" looks like.

  2. 02

    Your brand voice

Prompts, examples and guardrails so every draft, from vendor emails to support replies, sounds like you.

  3. 03

    Your data

Connected to your store, inbox, accounting and help center, so answers come from your numbers and policies, not guesses.

  4. 04

    Your team

Hands-on training so your staff know how to brief, review and correct the agents, and when to step in.

Then we tune. Review real outputs, tighten the instructions, and add routines as trust builds.

07 · Services

AI agents up front. An operator who stays on.

Alongside the builds, two flagship offers that work together: we set up and train the agents, then stay on to oversee them and the business. Most clients start with an audit.

08 · Why the retainer

Agents drift. We keep them sharp.

An agent that was set up well six months ago gets quietly worse. Your products change, vendors switch invoice formats, staff come and go, tools update. Nobody notices until something slips.

  • Ongoing tuning: instructions, examples and guardrails kept current with how you actually work
  • New workflows as you grow: the next routine added when the business is ready for it
  • Operations and KPIs watched: issues caught early, not discovered at month-end
  • One person to call when something looks off

09 · Working together

Two ways to work together.

Either way, the agents are set up and trained on how your business runs. The difference is where they live, and who keeps them sharp.

RecommendedOutcome-based

Managed by P11

Your back office handled, and we watch it.

  • Agents run in P11's managed environment; nothing to install
  • You connect your own tools by signing in yourself. P11 never holds your passwords
  • Your data is kept separate, never mixed with another client's
  • P11 sets up, trains, monitors and tunes the agents continuously
  • Includes the ongoing oversight retainer, which is required for this model

Best for: owners who want the work done and watched, not another system to manage.

HandoverOne-time build

Built on your account

Set up and trained inside your own account. You own the build.

  • Agents set up and trained inside your own account
  • You own the build outright
  • Documentation and team training included
  • Optional retainer for ongoing tuning
  • A larger one-time build than Managed, since everything is handed over

Best for: teams with someone in-house to run and maintain the agents.

10 · Trust & ownership

Your business stays yours.

Clear lines on who owns what, and what an agent is allowed to do.

  • You own your data and accounts

Your store, inbox, accounting and data stay in your accounts, under your name.

  • You sign in, not us

You connect each tool by signing in yourself. P11 never holds your passwords.

  • Nothing happens without your OK

Nothing gets paid, sent or deleted without your approval.

  • Never mixed between clients

Each client's data is kept separate. Yours is never used for anyone else.

  • Easy offboarding

Disconnect your tools and you're done. No lock-in, no hostage data.

  • P11 keeps its playbooks

Our methods, prompts and playbooks stay ours; what they produce for you is yours.

11 · How we work

Audit. Build. Run.

The build is where it starts, not where it ends. Agents drift as products, vendors, staff and tools change, so Run is the ongoing oversight retainer: we stay on and keep it all working.

  1. Step 1 · Ops audit

    Audit

Find the leaks; get a prioritized plan.

  2. Step 2 · Setup & training

    Build

Connect the agent, train it on your SOPs, brand voice and data, build routines, fix the systems, test on real orders, train your team.

  3. Step 3 · Oversight retainer

    Run

Keep the agents sharp as things change: regular tuning, new workflows as you grow, operations and KPIs watched, issues caught early, and one person to call.

12 · Recent work

Operator first. Consultant second.

Client names withheld for confidentiality.

  • Replatforming

Led a skincare brand's UltraCart-to-Shopify migration from scoping to launch, and moved 330+ VIP subscribers to a new subscription setup.

  • Operations

Run that brand's day-to-day operations, from meetings and sales reporting to its 3PL network, procurement, marketing, ads and photoshoots.

  • AI

Building the brand's website AI support agent for after-hours questions, and moving its team onto a shared AI workspace with brand-voice prompts.

  • Finance & vendors

For a music and wellness brand, manage lenders, payment disputes and fulfillment vendors; saw a business loan through to payoff.

13 · FAQ

Questions, answered.

Do we need to install anything?

No. The agents run in the cloud. You connect your tools by signing in to each one yourself, and there's nothing to install on your computers or your store.

Who owns the agents and the data?

You own your data and your accounts, always. P11 keeps its methods, prompts and playbooks. On a handover build, the build in your account is yours outright.

What happens if we stop the retainer?

On a handover build, everything keeps running in your account; you just lose the ongoing tuning, and agents drift as your business changes. Managed by P11 runs under the retainer, so stopping it means the agents are wound down and you disconnect your tools. Your data stays in your own accounts either way.

Can you work with our existing tools?

Almost certainly. Agents connect through each platform's own integrations and APIs, so your tools stay put. See the platforms on the wall above; if yours isn't there, ask.

Will agents replace our staff?

They take on the repetitive admin (purchase orders, matching, chasing, reporting) so your team can focus on customers and growth.

How do approvals work?

Agents do the legwork and line things up for review. Anything that pays, sends or deletes waits for a person to approve it, and you decide what else needs a sign-off. Approving should take a glance, not an afternoon.
